RACI

Assigns who is responsible, accountable, consulted and informed for each decision or deliverable. Fixes genuine ambiguity, and becomes bureaucracy when applied to a team small enough to just talk to each other.

What it is

A responsibility matrix assigning four roles to each decision or deliverable. Its value is almost entirely in the constraint that exactly one person is Accountable, which forces conversations organisations otherwise avoid.

Responsible
Who does the work. Can be several people.
Accountable
Who owns the outcome and makes the final call. Exactly one per row, always. This rule is the tool.
Consulted
Whose input is genuinely sought before the decision, in two-way dialogue. Should be short — every name costs time.
Informed
Who is told afterwards, one-way. Costs nothing and can be generous.
The pathologies
Rows with no Accountable, rows with two, individuals Consulted on everything, and people doing the work who appear nowhere on the grid.
The mistake people makeOn a team of six everyone already knows who decides, and a RACI adds process where none was needed. It earns its place at the boundaries between functions, which is exactly where nobody wants to run it.
What it’s forWork is stalling because nobody is clearly accountable.
What it’s not forThe team is small enough that everyone knows. RACI on a team of six is bureaucracy.

How you run it

  1. List decisions and deliverables, not activities"Approve pricing changes" is a decision. "Marketing" is a department. Only the former can be assigned.
  2. Enforce exactly one Accountable per rowThis is the entire value of the tool. Two names means nobody, and rows where people fight over the A are precisely the ones causing your delays.
  3. Keep Consulted shortEveryone wants to be consulted and every consultation costs time. Consulted means their input changes the outcome, not that they would like to know.
  4. Look for the pathologiesRows with no A, rows with several, people who are C on everything, and people who appear nowhere but do the work.
  5. Publish it and use itA RACI agreed in a workshop and filed changes nothing. It only works when someone points at it during the next disagreement.
